Build the source of truth that gives every agent your voice, offers, decisions and working knowledge.

THE PRINCIPLE

Your AI does not need more information. It needs the right business context, with a clear owner and a reliable source.

Most established businesses already have enough knowledge to make AI useful. The problem is that the knowledge is scattered across the founder, senior staff, proposals, call notes, old documents and unwritten decisions.

An AI Brain turns that scattered knowledge into a working source of truth. It gives people and agents the context to make a useful first decision without asking the founder to start from zero every time.

START HERE

Is the business still borrowing the founder's brain?

If several of these are true, the constraint is not the AI tool. It is missing or unreliable context.

  • Important work changes depending on who prompted the tool.
  • The founder rewrites content, proposals or follow-up because it does not sound right.
  • Teams keep asking for answers that exist somewhere, but nobody knows where.
  • Old offers, claims or processes continue appearing in new work.
  • Every new agent begins with another long prompt and another version of the truth.
  • Nobody can say who owns the accuracy of the business knowledge used by AI.
01 · EXTRACT

Start with decisions, not documents.

Do not begin by uploading every file the business has produced. That creates a large archive, not a useful brain. Start with recurring decisions: who the customer is, what makes an enquiry qualified, how an offer is positioned, what the business will not promise and what good work looks like.

Interview the people who make those decisions. Use real examples from recent work and ask why one option was approved and another was rejected. The explanation is often more valuable than the final document.

  • Record the question the business repeatedly needs answered.
  • Capture the decision, the reason and the approved example.
  • Name the person who can confirm or change that decision.
01
02 · STRUCTURE

Organise context around the work it must improve.

A useful AI Brain is easy to navigate because its structure mirrors the business. Keep stable company context separate from offers, customer language, operating methods, proof and live campaign material.

Each section should answer a practical question. A sales agent needs qualification rules and offer boundaries. A content agent needs point of view, customer language, approved proof and examples. Shared facts can live once, but every job needs a clear path to them.

  • Company: point of view, priorities, locations and non-negotiables.
  • Customer: problems, buying context, objections and exact language.
  • Offer: outcome, fit, process, proof, boundaries and next step.
  • Quality: approved examples, rejected examples and review standards.
02
03 · GOVERN

Make every important fact traceable.

Trust falls apart when two documents give different answers. For every claim that affects a customer, price, policy or promise, record its source, owner and review date. Remove superseded material instead of hoping the AI chooses the newest version.

Governance does not need to become bureaucracy. A small change log and a named owner for each knowledge area are enough to stop quiet drift. The goal is for the team to know which answer is current and who can change it.

03
04 · CONNECT

Prove the brain through one real job.

Choose one job with a clear input, a visible output and a human owner. It might be preparing an enquiry brief, drafting a first follow-up, turning a founder conversation into an approved article outline or checking a proposal against current offer rules.

Run recent examples through the agent. Mark every miss as a context gap, instruction gap or judgement that should stay human. Improve the shared brain before adding more automation.

  • Can the agent find the right source without being told where it is?
  • Does the output reflect current offers and approved language?
  • Can a reviewer see why the agent reached its answer?
  • Does the job remove a real bottleneck rather than create more checking?

USE BEFORE YOU BUILD

The AI Brain quality test

Before connecting another agent, answer these questions without guessing.

  1. 01

What decision or output will this context improve?

  2. 02

Is the information current, approved and owned by someone?

  3. 03

Are examples included that show the required standard?

  4. 04

Have conflicting or superseded instructions been removed?

  5. 05

Is there a defined human review point for risk or judgement?

  6. 06

Will a new team member understand the context without the founder translating it?

YOUR AI BRAIN NEEDS

Build this into your working document.

  • Founder voice and point of view
  • Offers, customers and buying context
  • Methods, decisions and quality standards
  • Approved examples and source material
  • Clear owners and review rules
YOUR FIRST MOVE

Build the first useful layer in five days.

Keep the scope narrow enough to finish and useful enough to test.

  1. Day 1: choose one recurring job and collect five recent examples.
  2. Day 2: interview the decision owner and capture the rules behind the examples.
  3. Day 3: structure the relevant company, customer, offer and quality context.
  4. Day 4: connect one agent and run the five examples through it.
  5. Day 5: review the misses, fix the brain and assign an owner for future updates.

A useful AI Brain is not finished when the documents are organised. It is finished when one important piece of work becomes more consistent, easier to review and less dependent on the founder repeating what the business already knows.
